Team Onboarding Tech Checklist: Add and Remove Agents Safely
A repeatable checklist for real estate teams to onboard new agents quickly and offboard departing ones without leaving open doors to client data.
Every team leader knows the feeling: a new agent starts Monday and the first two days vanish into account setup, missing logins and forgotten permissions. Later, when an agent leaves, nobody is sure which systems still list them. A written onboarding and offboarding process fixes both problems. It speeds up the first deal, keeps standards consistent and protects client information. This checklist is built for teams of three to thirty and can be trimmed or extended to fit.
Why a process beats memory
Informal onboarding means the fourth agent gets a different setup from the second. Differences create confusion, make support harder and leave gaps in security. A written process makes the work repeatable and lets a team member other than the leader carry it out.
It also creates a record. If a question arises about who had access to a client file, you can answer it with confidence rather than guessing.
Before day one: access and devices
Decide the agent's role, such as agent, assistant or transaction coordinator, and what each role may see. Create accounts in the email system, CRM, phone system, shared drive and password manager, using the principle of least privilege so people have only the access they need.
Prepare the device: updates installed, disk encryption on, apps installed and device management enrolled. Ship or hand over the device with a one-page quick-start guide and a login sheet delivered securely.
Day one and week one: training
Run a short orientation covering how leads are routed, how to log activity in the CRM, how email and calendars are used and what the team's security rules are, including the call-back rule for payment changes. Use short recorded videos so new agents can revisit them and so you only record each topic once.
Pair the new agent with a buddy for the first two weeks, and check in at the end of week one to fix any rough edges.
Standards that keep everyone aligned
Agree on a short list of team standards: naming conventions, folder structure, response-time targets, email signatures and brand templates. Write them in a shared document and review it quarterly. Standards reduce friction and make quality visible.
Include a simple policy on personal devices and personal accounts. Clear rules about what may and may not be used for client data prevent awkward conversations later.
Offboarding: same-day access removal
When someone leaves, speed matters. Remove access to email, CRM, shared drives, phone numbers and password vault entries on the same day, transfer ownership of files and leads according to your agreement and wipe business data from any personal devices using managed controls. Forward or redirect email and phone numbers appropriately and notify affected clients.
Keep a checklist with names and times so you can show that each step happened. Review all shared accounts for passwords that need changing.
Review access every quarter
Even good processes drift. Each quarter, export a list of users from your main systems and compare it with your current roster. Remove dormant accounts, check admin rights and confirm that multi-factor authentication is on for everyone.
Add the review to the calendar as a recurring task with an owner. Prevention is mostly consistency.
